The Offering:
Team Assignment and Project Org Chart (3PS)
All successful projects, including version updates, start with identifying and understanding the roles and responsibilities of each project stakeholder. A CIM Pro Services consultant will guide you through this process, help ensure alignment of all involved, and help identify any potential blind spots.
This is based on our 3PS framework. For additional information, please refer to the following help center article: https://help.cimcloud.com/help-center/understanding-programs-projects-platforms-solutions/
Understanding the LVU process from Sandbox to Go Live
There are content rich articles in the CIMcloud help center (as listed above) explaining the details of the live version update process. In addition to these, a CIM Pro services consultant will provide supplemental support and training to ensure you and your team fully understand the process
CIM Level Project Coordination for Aligning Open Projects with Sandbox Deployment
If you’re like many CIM customers, you are likely to have multiple projects in the works, one of which may have triggered your desire for a live version update.
Once your sandbox platform is deployed, it is important to keep it tightly aligned with the production version of your platform. Neglecting to do so, could result in your sandbox deployment missing critical configurations or customization work your team may be involved in.
A CIMcloud consultant will work with not only your team, but the CIMcloud deployment team as well to ensure all open development is documented, accounted for and either
- Captured in the sandbox deployment
- Paused until completion of your live version update
- Or implemented on both your sandbox and production platforms to prevent discrepancies
The CIMcloud deployment will then be notified to trigger the sandbox deployment.
Platform and Customization Testing
There is no such thing as too much testing. Prior to completing your live version update and go live, Q/A and user testing are critical, and can take considerable time when done correctly.
Our consultants can provide an additional layer of platform testing to help ensure a smooth launch and identify any potential blind spots that could potentially impact your workers and end users following a go-live event.
For a consultant to assist in customization testing, you will be responsible for providing a list of customizations you wish to have tested.
If you are unsure of what customizations need to be tested, you may want to consider a customization audit to provide a complete list of testing guidelines specific to your platform. For more information on customization audits, please refer to the following work package:
https://help.cimcloud.com/help-center/customization-audit-work-packages/
For platforms with very few customizations (5 or less), your consultant will work with you to scope out a small change order to add the scoping and compatibility work to this engagement.
Product Liaison / Task & Issue Triage & Tracking
When submitting tickets related to sandbox questions, perceived product gaps or general inquiries, it is sometimes difficult to effectively track multiple tickets or issues – especially when some requests or perceived issues are related to customizations that are not part of standard product.
Our consultants can act as a liaison on your behalf to assist in triaging, classifying and tracking open tickets throughout the duration of your project.
Go Live Assistance
In addition to the version update tracking tool provided by CIMcloud Customer Success, our CIM Pro Services team will work with you to help streamline the launch of your Live Version Update. Our consultants will provide your team with supplemental go live assistance to ensure each step is understood and fully completed.
Post Launch Stabilization
Finally, once your new version updates have been published to production, our team of Consultants, Solution Architects and Developers will actively monitor and work to quickly address any issues that may arise following your go-live event.
Deliverables:
Weeks 1 – 2: Project Kick-Off (6 hours)
During weeks 1 – 2, you will be assigned a CIM Pro Services consultant. They will start by reaching out to schedule a kick-off call with your team to review the following 3 items.
- Team Assignment and Project Org Chart (3PS)
- Understanding the LVU process from Sandbox to Go Live
- CIM Level Project Coordination for Aligning Open Projects with Sandbox Deployment
This call typically lasts up to 2 hours and should result in identifying and documenting the project stakeholders, reviewing the critical elements of the live version update process and reviewing any and all open development projects that may be in progress, or completed and not yet published to production.
A follow-up call will be scheduled to take place within 4 – 5 business days, and prior to this next call, your consultant will coordinate with the team to either:
- Complete and publish any open development
- Scope merging active development into your pending sandbox deployment
- Depending on your current project budget, this may require a change order to cover the additional time needed.
- Or Pause existing projects still in discovery phase until your live version update is complete
Weeks 3 – 4: Platform and Customization Testing, Compatibility Scoping (6 Hours)
Once your initial sandbox is deployed, your consultant will spend weeks 3 – 4 working with you on the following items:
- Platform and Customization Testing
- Compatibility Scoping for Incompatible Customizations
- Product Liaison / Task & Issue Triage & Tracking
Weeks 5 – 6: Prepping for Go Live (4 hours)
The final weeks of your project will include the following events:
- Go Live Assistance
- Post Launch Stabilization
As mentioned above, our team will work closely with you during your go-live event and be on standby for the next 3 weeks to help triage and address any issues that may fall outside of standard product support.
